Eight needed, six in the box. It’s 8.47am at a school field, the under-15 relay just won gold, and the cikgu is pulling two girls aside to explain why their teammates get medals and they don’t. The re-order ships in seven working days, costs more per piece, and arrives the Tuesday after everyone’s forgotten. By Wednesday those two girls have decided running isn’t really their thing. That’s the real cost of under-ordering, and it’s the most common event-planning mistake I see.

So here’s the universal rule plus the exact math by event, marathon, sukan tahunan, MSSM, and corporate awards, the five forces that eat your buffer, and the re-order economics that make the buffer pay every time. Combined buffer-eat rate: typically 5-15% across event types. Order 10% extra and you’re safe. Order 15% extra and you have spares for the next quarterly event already on the shelf.

Total order for 1,000-runner event: 1,040 finisher + 75 volunteer + 10 sponsor + 5 VIP = 1,130 medals across 4 designs.

School sports day math (the relay catch)

For a typical SMK or SK sukan tahunan, the math has a hidden multiplier most teachers miss: relay events need a medal per team member, not per team. A 4×100m relay with three age groups and three medal tiers eats 36 medals on its own, more than half the order most schools default to.

Common mistake: ordering “100 medals for sports day”. Then realising the 4×4 relay alone consumes 108 medals across age groups and tiers, plus the sportsmanship and special-recognition pieces no one budgeted. MSSM tournament math

MSSM events have specific format conventions:

District (MSSD) tier:

  • Per event: gold/silver/bronze (3 medals × N events)
  • Gold-silver-bronze tier kept consistent across age groups
  • Buffer 10% for ties

State (MSSN) tier:

  • Per event: 3 medals (or sometimes 6 for gold/silver/bronze + 4th-6th)
  • More premium metal die-cast spec
  • Recipients keep medals; champion trophy stays with winning school

Kebangsaan (MSSM) tier:

  • Per event: 3 medals (premium spec)
  • Plus sometimes “best athlete” awards crossing categories
  • Keep 5+ buffer per event for unexpected

Corporate awards math

For corporate annual dinners with award categories, the base calculation per category is: winner (1), runner-up if tied or close (1), and a standby in case the CEO adds a last-minute recognition (1).

For a 6-category program (Salesperson of the Year, Sales Team of the Year, Customer Service Excellence, Innovation Award, etc.):

  • 6 winners + 6 runner-up potential + 6 standby = 18 pieces
  • Plus 2 chairman discretionary pieces
  • Plus 1-2 backup blanks for true emergencies

Total: ~22 pieces for a 6-category program (vs the “6 trophies” most event briefs initially state).

For long-service tier programs: confirmed recipient list × 1 piece each, plus 1-2 backup blanks per tier (in case of wrong dates / typos / transit damage), a tier-specific backup buffer of 3-5% of total. The re-order economics: why the buffer always pays

If you discover mid-event you’re short on medals, the re-order math runs ugly fast.

The maths is binary: buffering a handful of extra pieces upfront costs little and they arrive with the main shipment, while a panic re-order costs more per piece, adds a rush-courier surcharge, and usually lands a few days after the event has ended. The 10-15% buffer is the cheapest insurance policy in event procurement.

Custom design considerations for buffer pieces

When you order buffer medals, you have two options:

Option 1: Identical to event medals. Buffer pieces look the same as winner medals. The risk: if winners notice ten extra unclaimed medals at event end, the perception is awkward.

Option 2: Generic non-personalised buffer. Plain medal blanks with year only (no winner names), used as backup. If not needed, they’re kept for next year’s event in the same format.

You can always have 10 leftover medals. You cannot have 10 missing medals on the day someone won them.

Frequently asked

  • My event has fewer than 100 participants, do I still need a 10% buffer?

    Yes, even more so. Small events have less budget margin for a re-order. Five to ten buffer pieces is cheap insurance against a podium photo with a missing medal.

  • Can leftover medals be reused at next year's event?

    If they're plain (no recipient name) and the year stamp is generic, yes. If they carry a specific year and event branding, they're event-specific and don't carry over.

  • What about DNF medals, should we order them?

    Most marathons don't issue DNF medals. Some 'every finisher gets recognition' events do. Decide the policy upfront so you order the right buffer.

  • When does the bulk discount kick in?

    Meaningfully at 50+ pieces, more at 100+, and most at 500+. The 10% buffer often pushes you into the next bulk tier, which actually lowers the per-piece cost.

  • What's the lead time for a medal re-order if I under-order?

    Standard 7-10 working days for stock formats; a rush of 3-5 days is sometimes possible if it's a stock format and we have capacity. Custom designs cannot be re-ordered fast.
